I uhhhhhh. Yeah. I mean, at least it didn't grenade? Who's got the skinny on upgrades for an oldschool K26?

I did that to a K04, fun times.
Looks like you can get the CHRA for a K26 for 300-400 bucks on the cheap end and $750 - $1k for a Borg Warner assembly. Provided of course it didn't munch the housings. It also appears Borg Warner still manufactures them. Interesting.
Unless you find a cheap used replacement, I'd investigate switching to a modern turbo. Like a 2.0 ecoboost's or something similar.

Turbo off a modern eco boost is tiny compared to that k27.
I believe Porsche used the strange trapezoid flange as well. So a custom manifold to a t3 would open up a lot of options for upgrades.
A 951 turbo is also a K26/6 and you can swap housings over, many "upgrade" theirs to a K26/8, etc. so you could probably pick a /6 up fairly reasonably, refresh it and add your housings.

I know there were some Borg Warner folks here at one point, but I'm not sure if they are around or if they still work there....
BTW, you might hit up Britain Smith to see if they have any of their 2.0L turbo parts, he built a killer turbo header for their 931 that used a turbo off a Subaru. Since they switched to the Audi 20VT, they likely will sell or get rid of the 931 parts at some point.
A good friend of mine had a similar failure on his turbo. We ending up building a custom 321 stainless manifold to fit a BorgWarner EFR turbo to his.
Dan Beckett of Ideola's Garage is the first person I would reach out to. He was recently liquidating most of his 924 collection. If he doesn't have a turbo to sell you he will know at least 5 people who do.
