Finally used 4 lo on my 93 f-250. Sloppy as sin. Worse than any of my old vw busses. What should I look for?

Sloppy in what way? Shifting or driveline slop?

If it’s shifting, some transfer cases use nylon pieces on the shift fork where it mates to the sliding collar for engaging 4wd. 

I’ve seen the plastic inserts on the shift fork wear to the point of having the t-case slip into neutral from 2wd on a hard stop, and require shifting to 4 Lo first to get it back into 2wd.

The shifter. The case itself is fine. I feel like I can almost pull the lever up through the floor.

It sounds like a) you may have a bushing problem, or b) the shifter pivots may have rusted until it was seized, then you moved it and broke it.
